I like max two per conference, eight teams in the playoff.

But instead of conference championships, the confs play 1v4 and 2v3 to determine who gets into the eight CFP slots. That way, the bigger conferences effectively loosely own the first round of CFP play, and there is double the content on the championship weekend, more teams alive going into that weekend, etc.
